What it costs when people don't feel recognized

Gallup puts the cost of replacing one employee at half to twice their salary. Here's what the research says about recognition and turnover, worked through for a small company.

Nobody resigns because they didn't get a thank-you card. But "nobody noticed my work" shows up again and again in exit conversations, usually next to "my manager" and "I didn't see a future here." It's rarely the only reason. It's often the one that made the other reasons feel final.

Recognition is easy to dismiss as a nice-to-have. The numbers say otherwise.

People who aren't recognized are twice as likely to leave

Gallup has asked workers for years whether they received recognition or praise for good work in the last seven days. Only about one in three U.S. workers strongly agree that they did. And employees who don't feel adequately recognized are twice as likely to say they'll quit in the next year (Gallup).

More recent research tracked the same people over time. In a study by Gallup and Workhuman, employees who were well recognized were 45% less likely to have left their job two years later (Gallup and Workhuman).

What a departure actually costs

Gallup estimates that replacing an employee costs between half and two times their annual salary, and calls that a conservative estimate. It adds up quickly once you list it out: recruiting, interviewing, onboarding, the months before a new person is fully productive, and the work that slips while the seat is empty. For a 100-person company with an average salary of $50,000, Gallup puts turnover costs at roughly $660,000 to $2.6 million a year (Gallup).

The same research found that 52% of people who left voluntarily said their manager or their organization could have done something to keep them.

A small company, worked through

Take a 40-person company with an average salary of $60,000. Say five people leave in a year, which is a fairly ordinary turnover rate.

At Gallup's low estimate of half a salary, each departure costs $30,000. Five departures cost $150,000. At the high estimate, it's $600,000.

Now suppose a better recognition habit keeps just one of those five people. That's $30,000 to $120,000 saved in a year. A recognition tool for 40 people on Pulsido Pro costs $960 a year.

Nobody can promise recognition alone will keep a specific person. But you don't need it to work miracles for the math to hold. It only needs to tip one decision.

Scale makes it obvious

Gallup and Workhuman estimated that a 10,000-person organization could save up to $16.1 million a year in turnover costs by making recognition part of its culture (Gallup and Workhuman, 2022). Smaller companies don't have that line on a budget, but they feel it more: when one of five engineers leaves, a fifth of the team's knowledge walks out the door.

Why so many companies still don't do it

The same 2022 research found that only about a third of employees say their employer has a formal recognition program. Forty percent say their leaders recognize them a few times a year at most.

It isn't that leaders don't care. Recognition has no deadline, so it loses to everything that does. The fix isn't a bigger annual award. It's making recognition small, frequent, and easy enough that it happens on a busy Tuesday.

A caution on the numbers

Most of these findings are associations: well-recognized people leave less often, but people who are doing well may also simply get recognized more. Gallup's turnover range is an estimate, not a precise figure for your company. Use them as a sense of scale, then watch your own numbers: who has left, what they said on the way out, and whether anyone had thanked them in the months before.
